Welcome to the Gen Z Shift, the audio series decoding Generation Z and Generation Alpha for leaders, brands, and changemakers. Based on the research and writing of Benoit van Kallenberg, each episode explores the generational shifts, reshaping how we work, consume, connect, and live. The shift is not coming. It is already here.
Speaker #1
It really is, yeah.
Speaker #0
So welcome to today's deep dive. I mean, whether you manage a team right now or maybe you're just entering the workforce yourself or you're just curious about how you're going to do it. how work is changing, we are getting in some really fascinating stuff today.
Speaker #1
Oh, absolutely. It's a huge topic.
Speaker #0
Right. Because every organization out there seems to be sitting in their HR meetings asking the exact same question, which is, how do we fix Gen Z?
Speaker #1
Which is such a funny way to freeze it.
Speaker #0
Exactly. Like they're a broken variable or something.
Speaker #1
Yeah.
Speaker #0
But today we're diving into the research and writing of European generational strategy expert Benoit van Kouwenberger, specifically looking at his book, The Gen Z Shift. And it completely flips this whole narrative on its head.
Speaker #1
It really does. Because when companies ask, you know, how do we manage them or how do we fix this demographic, they're already making the wrong diagnosis right out of the gate.
Speaker #0
How so?
Speaker #1
Well, they're starting from this assumption that the company itself is a perfectly fine, well-oiled machine.
Speaker #0
Right. The system is flawless.
Speaker #1
Exactly. And they assume Gen Z is just this... defective, maybe overly demanding variable that just won't fit into their gears. But Van Kallenberg's research shows that Gen Z isn't rejecting work at all.
Speaker #0
OK.
Speaker #1
They're actually just exposing the fact that our outdated management systems have been fundamentally broken for a long time.
Speaker #0
I mean, I love that premise, but I do want to push back a little bit right off the bat.
Speaker #1
Jump in.
Speaker #0
Because if you have a junior employee join your team, right? And on week one, they're questioning your instructions. or they're setting these really strict boundaries, like I absolutely will not check email after 5 p.m.
Speaker #1
Yeah, the famous boundary setting.
Speaker #0
Right. My instinct, and I think the instinct of a lot of veteran managers listening to this, is to view that as, well, insubordination or at least a severe lack of ambition.
Speaker #1
And that is the exact misinterpretation we see all the time. Van Kallenberg really highlights this. We have to separate the actual behavior from the meaning behind it.
Speaker #0
Okay, so parse that out for me.
Speaker #1
So you see a young employee asking, why are we doing this project this way? And you immediately interpret that as resistance.
Speaker #0
Like they're challenging my authority.
Speaker #1
Right. So the employee is probably just asking for context so they can actually do the job intelligently. Or take the boundaries thing you mentioned. An older manager sees a hard log off time as, you know, a lack of drive.
Speaker #0
Yeah, like they don't want to put in the time.
Speaker #1
Exactly. But the younger employee sees it as a rational assessment of risk and reward. I mean, they are looking at the burnout rates of the managers sitting right above them, and they're just deciding to manage their own longevity.
Speaker #0
Oh, wow. So it's like a check engine light on a dashboard. Management is getting mad at the light for blinking instead of just looking under the hood at their own outdated systems.
Speaker #1
That is a perfect analogy, yes. They're getting mad at the signal, and when that employee eventually just leaves, the company shrugs, calls them disloyal, and changes absolutely nothing.
Speaker #0
Right.
Speaker #1
But VanCallenberg uses a very specific framework to explain this. He says, Gen Z, they aren't rebels trying to destroy the system. They are auditors.
Speaker #0
Auditors. Okay, I mean, that sounds a bit clinical. When I hear auditor, I picture a guy in a back room with a red pen just waiting to penalize you for a technicality.
Speaker #1
Well. Well, think about what an auditor actually does, though. An auditor doesn't storm into a building on some emotional crusade. True. An auditor just looks at a ledger and checks the math. They're just verifying if the company's claims actually match reality.
Speaker #0
Oh, I see.
Speaker #1
Yeah. So when a company recruits someone young, they make all these big promises, right, about culture and purpose and career development. So the Gen Z employee just acts as an auditor of those promises.
Speaker #0
They're checking the receipt.
Speaker #1
Exactly. They check the math. And if the culture is actually toxic or if the development just isn't there. They just reduce their investment.
Speaker #0
So if they are auditing the workplace, I guess the obvious question is, what exactly are the criteria? Because we always hear, you know, they want flexibility and purpose. But that just feels like vague corporate jargon to me.
Speaker #1
Yeah, it totally does.
Speaker #0
So how does this audit actually play out on like a random Tuesday afternoon?
Speaker #1
Right. So it plays out across five deep shifts that Van Kallenberg outlines. And the first big one is a demand for clarity before compliance.
Speaker #0
Clarity before compliance? Meaning what exactly?
Speaker #1
Well, traditional management relies heavily on implicit rules. Like the expectation has always been that a new hire should just quietly observe and absorb the office politics.
Speaker #0
Right. You're just supposed to somehow know who needs to be cc'd on an email.
Speaker #1
Exactly.
Speaker #0
Or when it's culturally acceptable to leave the office, even if your contract officially says f***. 5 p.m.
Speaker #1
Right. The unwritten rules. And Gen Z is just rejecting that entirely. Yeah. They view that guesswork as totally inefficient and basically unfair. They expect what the research calls high definition information.
Speaker #0
High definition information. That sounds intense.
Speaker #1
It just means moving from implicit rules to explicit ones. If you want them to do something, you have to make the objective and the boundaries completely clear.
Speaker #0
OK. But I can hear a director level listener right now thinking. I do not have the time to write a 50-page manual for every minor task.
Speaker #1
Right, the micromanagement fear.
Speaker #0
Yeah, like, I hired this person to be a self-starter. If I have to hold their hand and explain the why behind every single spreadsheet, I'm losing half my day.
Speaker #1
And that's where we have to differentiate between hand-holding and providing a clear destination.
Speaker #0
Okay.
Speaker #1
High-definition information isn't about micromanaging the tiny steps. Let's say you ask someone to draft a client brief. If you just give a vague instruction, leave them alone for three days, And then reject the final product because it wasn't what you vaguely pictured in your head.
Speaker #0
Which happens all the time.
Speaker #1
All the time. But that isn't autonomy. That's just creating waste.
Speaker #0
Yeah.
Speaker #1
High-definition information means saying, look, I need a two-page brief. It needs to focus heavily on budget constraints. And I need it by Thursday morning.
Speaker #0
You're setting the guardrails.
Speaker #1
Exactly. You make the non-negotiable boundaries visible. And then the employee actually has true autonomy to figure out how to do it with. in those parameters.
Speaker #0
That completely reframes autonomy. It's not just abandoning someone and saying good luck. It's giving them the coordinates so they don't, you know, drive off a cliff.
Speaker #1
Yes. But to do that, you have to overhaul how feedback works, which is another huge shift. We have to prioritize feedback before the annual review.
Speaker #0
Oh, the dreaded annual review.
Speaker #1
It's broken. Gallup actually released data in 2024 showing that only 46% of employees strongly agree that they even know what's expected of them at work.
Speaker #0
Wait, less than half.
Speaker #1
Less than half. And it gets worse. Only 30% feel that there is a someone at work who actually encourages their development.
Speaker #0
30%. That is a staggering failure of basic management.
Speaker #1
It's a systemic failure. You really can't steer a fast-moving company by looking at a compass once a year during a performance review. Imagine discussing a mistake in December that happened in April.
Speaker #0
It's completely useless data by then.
Speaker #1
Totally useless. So Van Kouwenberg says we need to move toward micro guidance. The analogy he uses is that a manager needs to be a GPS, not a steering wheel.
Speaker #0
Oh, I love that. A GPS, not a steering wheel.
Speaker #1
Right.
Speaker #0
Because if a manager is acting like a steering wheel, they're just grabbing control the second a project goes off course,
Speaker #1
right? Probably out of anxiety. They just take over and do the work themselves.
Speaker #0
And then the junior employee learns absolutely nothing.
Speaker #1
Nothing. And the manager burns out. But a GPS provides usable truth in real time. It tells you where you are, confirms the destination. And if there's a roadblock, it just says recalculating.
Speaker #0
Right. It gives you the data to correct your own course without grabbing the wheel.
Speaker #1
Exactly.
Speaker #0
But doesn't this GPS model require an employee who actually wants to drive in the first place?
Speaker #1
Yeah.
Speaker #0
Because if we look at the data around ambition, and this is where the generational stereotypes get really loud.
Speaker #1
Oh, definitely.
Speaker #0
I was looking at the Deloitte 2026 global survey data from the research. It says only 25% of Gen Z respondents prefer fast career progression through rapid promotions. And a mere 6%, 6%, see, reaching a leadership position as their primary career goal. When older generations hear that 6%, they immediately think they lack drive.
Speaker #1
It's so easy to jump to that conclusion. But if you think about them as auditors, you realize. They aren't abandoning ambition. They're redefining it.
Speaker #0
How so?
Speaker #1
Well, what are they auditing? They look up the traditional corporate ladder. And what do they actually see?
Speaker #0
A lot of stressed out middle managers.
Speaker #1
Exactly. They see middle managers permanently tethered to their phones, dealing with endless internal politics, and sacrificing their personal lives for, you know, a slight bump in salary.
Speaker #0
So it's a completely rational rejection. They're doing the cost-benefit analysis and deciding the math doesn't work.
Speaker #1
Precisely. They view progress as a process. portfolio, not a ladder. That same Deloitte data shows 44% favor steady progress, which includes lateral moves, or even taking a step back in seniority just to learn a highly marketable new skill.
Speaker #0
Development before titles.
Speaker #1
Right. They prioritize their employability over a shiny title that comes with a toxic lifestyle.
Speaker #0
Okay, so if the ladder is dismantled, how do you keep them engaged? Because companies usually just offer flexibility, which... Frankly, it devolves into arguing about how many days people can work from home in their sweatpants.
Speaker #1
Yeah, the whole remote work debate is really just a surface level symptom. The deeper shift is flexibility governed by fairness.
Speaker #0
Flexibility with fairness.
Speaker #1
Right. Like a rigid three days in the office mandate might make perfect sense for a highly collaborative design team, but it might be totally arbitrary for a data entry clerk.
Speaker #0
Right. And it completely ignores frontline workers.
Speaker #1
Exactly. You can't assemble a car engine via Zoom. A nurse or a retail worker has physical limits on flexibility, and Gen Z totally understands that.
Speaker #0
They aren't delusional about the work.
Speaker #1
No, they don't expect rules to disappear. But the auditor mindset demands that the logic behind the rule is credible. If you demand they be in the office, they want the functional reason why.
Speaker #0
And if the answer is just, well, it's company policy and we like seeing you at your desk.
Speaker #1
Then the policy loses all legitimacy.
Speaker #0
Which perfectly ties into the last shift.
Speaker #1
Yay.
Speaker #0
Purpose. We hear constantly that they are the most purpose-driven generation ever.
Speaker #1
Right.
Speaker #0
And companies respond by, I don't know, slapping a green leaf on their logo and writing a corporate social responsibility statement.
Speaker #1
And it fails completely. You have to remember this generation grew up fully immersed in the internet. They are fluent in influencer performances and marketing spin.
Speaker #0
They can spot a fake a mile away.
Speaker #1
Exactly. They are highly skilled at scanning the gap between a company's claims like inclusion or well-being and its actual internal practices. Van Kouwenberg calls this meeting purpose with proof.
Speaker #0
Purpose with proof. So what happens when the proof is missing?
Speaker #1
Say a company launches a massive internal campaign about mental health. They hand out branded yoga mats, host a seminar, the whole nine yards.
Speaker #0
Very typical.
Speaker #1
But then the actual culture of the team. Praises and promotes the guy who answers emails at midnight on a Saturday.
Speaker #0
Right. The math fails.
Speaker #1
The math fails. Purpose without proof isn't culture. It's communication theater.
Speaker #0
Communication theater. That is a brilliant phrase.
Speaker #1
Isn't it?
Speaker #0
So let's look at the fallout of all this. When a company relies on communication theater, when they use arbitrary rules instead of logic, when they don't provide high definition information, what actually happens? I'd assume you'd just see massive turnover of people storming out.
Speaker #1
Well, you do see turnover. Eurofound data shows that young Europeans are way less satisfied and nearly half of them want to change jobs within a year.
Speaker #0
Wow. Half.
Speaker #1
Yeah. But the physical resignation, that's just the final administrative step. The real damage happens much earlier during what's called the quiet departure.
Speaker #0
The quiet departure. OK, wait. How is that different from quiet quitting? Because quiet quitting was all over social media a couple of years ago.
Speaker #1
They are fundamentally different based on where we put the blame. Quiet quitting was framed by management as a character. Like, oh, this worker is just lazy and doing the bare minimum. But the quiet departure is a structural organizational failure. It is the active withdrawal of an employee's intelligence.
Speaker #0
Walk me through what that actually looks like. How do I know if someone on my team has quietly departed if they're still showing up to work?
Speaker #1
Think about a Tuesday morning stand-up meeting. In a healthy environment, if a manager pitches a flawed strategy, An engaged junior employee will speak up and say, hey, I see a risk here.
Speaker #0
Right. They invest energy into preventing a disaster.
Speaker #1
Exactly. But an employee who has quietly departed, they'll hear that bad idea and say absolutely nothing. They stay polite. They do their specific tasks so they don't get fired. But they stop sharing their ideas. They just let the project fail because they've learned that speaking up isn't rewarded or worse, it's penalized.
Speaker #0
That is genuinely terrifying for a leader. Because if you're just looking at your HR retention spreadsheet, everything looks fine. Headcount is the same. Payroll is the same.
Speaker #1
Exactly. The physical body is there, but the commitment is gone. Retention isn't just keeping someone on payroll. It's keeping their intelligence invested.
Speaker #0
And where does that responsibility fall?
Speaker #1
Well, the manager is the workplace. Gallup estimates managers account for 70% of the variance in team engagement.
Speaker #0
70%? That's almost the whole ballgame.
Speaker #1
It is. To a 23-year-old, the CEO is just an abstraction. The CEO is a signature on an all-hands email. The direct manager is the entire company.
Speaker #0
But companies promote technical experts, like their best engineer or top salesperson, and just make them managers.
Speaker #1
Right, but they fail to teach them how to actually manage. They don't teach them how to give feedback or handle disagreement or build psychological safety. They just hand them a team and say, hate your targets.
Speaker #0
So really... The employer brand isn't the slick recruitment video or the career page. It's how your manager reacts when you make a mistake on a Tuesday afternoon.
Speaker #1
Exactly. Employer branding is tested after the contract is signed. It's what employees confirm when management isn't in the room. A shiny marketing campaign actually does more harm than good if the daily experience is a bureaucratic nightmare.
Speaker #0
That makes total sense. But we also have to talk about the huge elephant in the room.
Speaker #1
AI.
Speaker #0
Right. The AI wrench in the apprenticeship machine. Because Gen Z is entering the workforce, right, as massive technological disruption is wiping out the exact entry level tasks they used to learn from.
Speaker #1
It's the great accelerator of this whole shift. Generative AI is taking over, summarizing documents, drafting basic emails, data, sorting all that grunt work.
Speaker #0
And Gen Z is totally leaning into it, right?
Speaker #1
Oh, heavily. Back to that Deloitte 2026 survey, 79% use generative AI to identify learning and development opportunities.
Speaker #0
Almost 80%.
Speaker #1
Yeah. 72% use it for career advice. And 67% use it to cope with work stress.
Speaker #0
Wait, they're asking a chatbot for career advice instead of their direct manager?
Speaker #1
Yep.
Speaker #0
Wow. If there was ever a stat to prove the manager gap we were just talking about, that is it.
Speaker #1
It perfectly illustrates the gap. And roughly a third of them think their employer is completely unprepared for this AI shift.
Speaker #0
I mean, they're probably right.
Speaker #1
They are. But here is the core leadership dilemma. If AI efficiently removes all of that entry-level grunt work, how will young employees develop the judgment that doing those tasks used to build?
Speaker #0
It's like we've automated the training wheels on a bicycle.
Speaker #1
Exactly.
Speaker #0
If AI writes all the bad first drafts and does the basic data sorting, how does a junior employee ever learn what a good final draft is? actually looks like. We have to completely redesign apprenticeship, don't we?
Speaker #1
We have no choice. AI accelerates production, but it can't instantly synthesize experience. If a junior employee is never allowed to fail safely, they can't develop critical judgment.
Speaker #0
So companies have to build new spaces for that knowledge transfer.
Speaker #1
Yes. Environments where they can analyze AI outputs, spot the hallucinations, and learn why something is flawed.
Speaker #0
Okay, so synthesizing all of this, The Auditor Mindset. High definition information, the quiet departure, the AI gap. What is the actual actionable takeaway for leaders? How do you manage this generation without coming across like you're just coddling them?
Speaker #1
You manage them by treating them with the respect of total clarity. Make the implicit explicit. Give autonomy, but with clear navigation. Provide usable truth instead of vague feedback.
Speaker #0
So replace the yearly review with micro guidance.
Speaker #1
Yes. Create safe spaces for failure. And most importantly, build their employability even if they eventually leave.
Speaker #0
Even if they leave. But I can hear a leader asking, why invest all this effort if they're just going to jump ship?
Speaker #1
Because the paradigm of lifelong employment is dead. What you can promise is that while they are with you, they will become more capable and more valuable. That's a modern retention strategy.
Speaker #0
Because the second their market value stagnates, the auditor checks the math and starts looking for the exit.
Speaker #1
Precisely. But we also have to acknowledge the two-way street here.
Speaker #0
Right. It's not just a Gen Z playground.
Speaker #1
Exactly. And Kallenberg is very clear. Gen Z must adapt too. They have to learn professional standards. They have to tolerate disagreement without seeing it as a personal attack.
Speaker #0
Right. They need actual operational competence.
Speaker #1
Yes. The workplace must prove it's still fit for the people entering it, but Gen Z has to put in the work to meet it halfway.
Speaker #0
So for you listening right now, it really is time to look inward at your own systems. Are you relying on familiar rituals? Or are your systems actually creating value? Are you getting mad at the check engine light or are you looking under the hood?
Speaker #1
That's the real question.
Speaker #0
And as we wrap up today's Deep Dive, I want to leave you with one final lingering thought to mull over. If the traditional corporate ladder is being dismantled by a generation that no longer wants to climb it and artificial intelligence is simultaneously automating away all the bottom rungs, what does the actual shape of a career look like 10 years from now?
Speaker #1
That's a huge question.
Speaker #0
Something to think about. Thanks for listening, and we'll see you on the next deep dive.
